In 6 weeks I mentored a training/network organisation to define meaningful KPIs, set goals, and visualise performance in a simple dashboard. I also produced an orbit diagram of the business model, a data capture plan, and software advisory for scheduling, finance, and CRM. The result was clear visibility and a practical path for resource allocation and growth.

The business had grown on reputation and relationships but key information lived in spreadsheets, inboxes, and staff knowledge. There was no CRM, limited booking visibility, and little integration between systems.
Leadership wanted to change their accounting package, gain clarity on performance, and create a plan that would support an exit in about five years. They also needed confidence about where to invest time and budget across digital marketing.
The Approach

I ran short mentoring sessions to capture goals, constraints, and what “good” would look like in the next 6 to 12 months. We mapped pain points around bookings, course capacity, lead tracking, and cashflow visibility.

I created an orbit diagram to show the business model at a glance: audiences, channels, offers, operations, and data flows. We defined a focused KPI set tied to goals, clarified owners, and agreed target ranges.
I reviewed the tool stack and assessed options for scheduling, CRM, cashflow forecasting, and marketing analytics.

We set up a simple KPI dashboard fed by a lightweight data capture plan. I produced a software advisory note covering Float for forecasting and Monday.com for light CRM and workflow, evaluated SEMrush for search and content insights.
I also drafted a digital marketing brief for tender so the client could engage agencies with clear requirements.
