Making performance visible to unlock better decisions

Training and Professional Services Company

In 6 weeks I mentored a training/network organisation to define meaningful KPIs, set goals, and visualise performance in a simple dashboard. I also produced an orbit diagram of the business model, a data capture plan, and software advisory for scheduling, finance, and CRM. The result was clear visibility and a practical path for resource allocation and growth.

Context & Challenge

The business had grown on reputation and relationships but key information lived in spreadsheets, inboxes, and staff knowledge. There was no CRM, limited booking visibility, and little integration between systems.

Leadership wanted to change their accounting package, gain clarity on performance, and create a plan that would support an exit in about five years. They also needed confidence about where to invest time and budget across digital marketing.

The Approach

  1. KPI set and targets across acquisition, conversion, delivery, utilisation, satisfaction, and cashflow

  2. Orbit diagram of the business to align leadership on how value is created and measured

  3. Data capture plan that specified sources, fields, update rhythm, and owners

  4. Simple dashboard (prototype) to make trends visible in one place

  5. Software advisory on Float and Monday.com with adoption steps and pitfalls to avoid

  6. SEMrush evaluation with a short findings note on search demand and content gaps

  7. Digital marketing brief for tender with scope, deliverables, success criteria, and budget ranges

deliverables

  • Better KPI visibility: leadership could see weekly movement on the few numbers that matter

  • Path for resource planning: clearer view of course demand, capacity, and cashflow helped prioritise hires and scheduling

  • Actionable marketing plan: a tender-ready brief aligned agency work with measured outcomes

  • Tooling clarity: a pragmatic plan for CRM, scheduling, and forecasting without heavy change

Outcomes

A slightly blurred image of an orbit diagram with goals along various axes

"I can finally see what’s moving each week and where to focus budget.“
